For 2 years, a founder told me: “I’ve been trying to hire. No one is eligible.”

She was doing 100% of sales herself.

Not because she loved sales. Because she was scared.

“If I delegate sales, I’ll lose control over my business.”

So she interviewed. People came, people left. No one felt right. She concluded: “There are no good people.”

I joined her team on zero fixed salary. Pure incentive. If I didn’t close, I paid my own travel to the clinic every day.

In 2 months, we had a small sales team. Eligible, stable, owning.

What changed? Not the talent pool in Bangalore. Not the salary.

Structure.

Here is what I learned:

1. You are not hiring for a role. You are hiring to replace you.

When there is no structure, you are not hiring a salesperson. You are hiring someone to become you. To think like you, to care like you, to handle like you.

No one can do that. So everyone looks ineligible.

When there is structure — clear role, clear ownership, clear boundaries of what they own vs what you own — you are hiring for a small, defined job. That is findable.

2. Eligible people don’t join chaos. They join clarity.

Good people don’t want to join where everything is in founder’s head. They want to know: What is my job? How will I be measured? Who do I ask? What does good look like?

She had none of that. So only desperate people applied. And left.

We wrote down: What will this person own? What will founder still own [Finance, Quality, Final decision]? What is daily work? What is success in 30 days?

Suddenly, eligible people said yes.

3. You are not scared of delegation. You are scared of losing control.

Most founders say: “I can’t delegate.” What they mean is: “If I delegate, I won’t know what is happening with money, quality, and customers.”

That’s valid. That’s why you need structure that gives you visibility without you doing the work.

Her new role became 3 things only she can do: Frontend [marketing], Treatments [her craft], Finance [payments, control].

She could see everything — money, team performance, customer feedback — without being on every call.

She is now in more control than when she was doing 100% herself.

So, if you have been trying to hire for months and can’t find anyone:

It’s not a hiring problem. It’s a structure problem.

You don’t need better people. You need a backend where good people can actually work without needing you for every decision.

Once you have that, hiring becomes easy. I hired systematically where she couldn’t in 2 years — not because I am a better recruiter, but because now there was something solid to hire for.

And that is when you become optional. But still in control.
